Building Infrastructure Visibility Before Product-Market Fit

Product-market fit is often described as a feeling. But there are metrics underneath it: retention, engagement depth, organic growth rate. If your infrastructure can't produce clean versions of those metrics, you're navigating with a distorted map.

What 'visibility' means at the pre-PMF stage

  • Clean traffic separation: knowing how much of your traffic is real users vs bots vs search crawlers.
  • Accurate conversion tracking: server-side event collection that doesn't depend on ad blockers allowing a script to load.
  • Security posture awareness: knowing whether you're being scanned, probed, or attacked without needing a dedicated security team.
  • Cost attribution: understanding which features and traffic sources are driving infrastructure spend.

Why it matters before PMF

If you pivot based on a retention number that includes 20% bot 'users' who never return, you're solving the wrong problem. Clean data at the pre-PMF stage means faster learning and fewer false signals. It's not a luxury; it's part of the feedback loop.
